In the world of high-stakes D2C marketing, holiday peaks aren’t just busy periods – they are seismic shifts. During my time managing campaigns for a global household D2C brand, we didn’t just see “increased interest.” We saw spend velocity explode by 10x or more in a single 24-hour window.
While Google and Meta’s AI-driven bidding has become remarkably sophisticated, there is a fundamental flaw in relying on it during a massive holiday marketing spend spike. Whether it’s Black Friday, the Christmas rush, Boxing Day, Valentine’s Day or something else, it’s worth remembering when managing seasonal budget fluctuations that AI is inherently reactive. We can caveat this with “it’s getting better over time and won’t always be this way” and perhaps the conversation will look very different a year or two from now, but as it stands in 2025, this is what we have observed.
To protect your ROI during a 1000%+ surge in holiday marketing spend, you cannot simply “set and forget.” You need a proactive framework. Here is how we managed the spikes and the cliffs.
Algorithms require a runway. If you wait until the morning of Black Friday to increase your budget by 10x, the system experiences a “cold start” shock. It spends the most valuable hours of the day trying to calibrate.
The Strategy: Release a portion of your budget 24 hours early. By increasing budgets by 20-30% on the day before the peak, you warm up the auction and signal your intent to the algorithm, ensuring you are at full ad spend velocity the moment the sale begins.
One of the most dangerous mistakes a media buyer can make is “dashboard driving” during a peak. Google Ads reporting typically has a delay of up to 3 hours for spend and click data. Other platforms can vary, and it also depends on if you’re a SA360 customer etc. Conversion attribution can take even longer.
If you are looking at your ROAS at 2:00 PM and it looks low, you might be tempted to pull back – unaware that the data is reflecting a pre-peak lull or hasn’t yet processed a surge in sales.
Success on a peak day is often decided while your team is asleep. Some enthusiastic high intent traffic can hit shortly after midnight when a sale launches online. If your team has to manually adjust budgets at 9:00 AM, you’ve already missed the most efficient conversion window of the day.
When a sale ends at 23:59, most brands slam the brakes. This creates a “spend cliff” that leaves money on the table. There will always be high-intent customers who missed the deadline and feel a sense of “buyer’s regret.”
Instead of reverting to baseline budgets instantly, try a soft landing:
The Bottom Line: AI is a powerful tool, but it doesn’t know your business calendar or behavioural nuances that change year-on-year. A sharp, proactive media team can be the difference between a record-breaking holiday where you’ve successfully scaled marketing budgets, and a budget blowout without the desired return.
